Everyone's obsessed with prompt engineering like it's some arcane art. Here's what they're missing: the real challenge isn't crafting clever prompts. It's context management. And most organizations are doing it catastrophically wrong.

The Context Delusion

The industry has convinced itself that throwing more context at AI models is always better. "Give it all the information!" they cry, stuffing prompts with thousands of tokens like digital hoarders. This is backwards thinking from people who've never actually deployed these systems at scale.

Here's the uncomfortable truth: more context often makes AI worse, not better. I've watched enterprises feed their models entire documentation libraries and then wonder why the responses became generic, unfocused mush. It's like asking someone to write a book report after forcing them to read the entire library.

Principles That Actually Work

Explicit Context Contracts: Define exactly what information each AI interaction needs. Treat it like an API specification. If you can't articulate the required context, you can't build a working system.

Context Budgets: Impose token limits not as constraints but as design principles. Force yourself to prioritize. If everything is important, nothing is important.

Context Decay: Information gets less relevant over time. Build systems that understand this. Fresh context should weight more heavily than stale context.

Domain-Specific Chunking: Stop chunking documents by arbitrary token counts. Chunk by business logic. A policy document isn't just text—it's a hierarchy of rules with different relevance patterns.

The Authenticity Imperative

Shakespeare's advice applies perfectly here: be true to your actual context needs, not your imagined ones. Most organizations build AI systems for their aspirational workflows, not their actual ones.

Your AI doesn't need to be trained on your entire knowledge base. It needs to be trained on how your organization actually makes decisions. That's often a much smaller, much more specific set of information.

Context management is the difference between AI that works and AI that demos well. The companies getting this right aren't the ones with the most sophisticated RAG architectures. They're the ones who took time to understand what context they actually need versus what context they think they need.

Stop feeding your AI everything and start feeding it the right things. The goal isn't comprehensive knowledge—it's actionable intelligence.
